Tata Steel’s India-first Growth Bet

Tata Steel’s FY26 results show India as the profit engine while Europe drags consolidated performance; consolidated EBITDA rose to Rs 34,848 crore and PAT for the year was Rs 10,886 crore, with standalone India volumes at 6.19 mt in 4Q and consolidated deliveries of 31.97 mt in FY26. India EBITDA/t improved to about Rs 15,303 in 4QFY26 driven by higher realizations (Rs 62,113/t) and operating leverage, while Europe delivered marginal per-ton EBITDA (UK ~US$2/t, Netherlands ~US$40/t). Management guided consolidated volumes to ~24.5 mt for FY27 (up ~9% yoy) and expects India to add ~2 mt in FY27 from Kalinganagar ramp-up and downstream projects. Cost transformation delivered cumulative savings of ~Rs 108.68 billion in FY26 with another Rs 71.4 billion targeted for FY27, supporting margins amid higher coal and logistics costs. Consolidated capex was Rs 14,026 crore in FY26 and is planned near Rs 20,000 crore in FY27 with >60% allocated to India; net debt fell to ~Rs 80,144 crore and net debt/EBITDA improved to ~2.3x. The shift to an India-first strategy is broadly beneficial — domestic volume growth, higher realizations and significant cost savings point to stronger earnings visibility and cashflows in the near term, supporting valuation upside and dividend capacity. Risks remain material: European headwinds, regulatory and emission-related constraints in the Netherlands, and the structural overhang of iron-ore mining lease expiries in 2030 that could reduce India profitability by an estimated ~Rs 4,000/t beyond FY30. Higher near-term capex (to fund expansions) and geopolitical-driven cost inflation (coal, freight) can pressure margins and free cash flow if realizations soften. Bottom line: For long-term shareholders the India expansion and operating levers are value-accretive if execution continues and Europe stabilizes; however, vigilance on capex discipline, mining-lease resolution and European/regulatory risks is essential to preserve the upside.
