DreamFolks vs Adani Airports: When a Platform Loses Its Moat

Key Highlights DreamFolks was India's leading airport lounge access aggregator, holding over 90% market share at its peak. Its intermediary model came under pressure as Adani Airports developed a direct lounge access platform to work with banks. Business Update • Adani operates major airports including Mumbai, Ahmedabad and Lucknow and reduced its dependence on DreamFolks through direct bank relationships. • In August 2025, Encalm Hospitality, Adani Digital and Semolina Kitchens terminated their contracts with DreamFolks, causing a material financial impact. • Adani Airports CEO Arun Bansal said evolving fintech infrastructure was reducing the need for intermediaries. • The Delhi High Court declined DreamFolks' request to stop Encalm from dealing directly with banks, ruling that DreamFolks had no exclusive contract with Encalm. • On September 16, 2025, DreamFolks discontinued its domestic airport lounge business in India. International operations and other services continue. What It Means • Dependence on infrastructure partners exposed DreamFolks' intermediary model to disintermediation risk. • Adani's direct-access platform reduced its reliance on third-party aggregation. • Loss of key partners materially affected DreamFolks' domestic lounge business. • By July 2026, the stock had fallen over 56% in a year to around ₹68, from a 52-week high of ₹161.5. Market Impact Impact: Negative The loss of key partnerships and exit from the domestic lounge business significantly weakened DreamFolks' core business model. Adani's direct-access approach highlights the competitive risk faced by intermediaries. Learning Outcome Platform Moat Risk: A platform can lose its competitive advantage when the infrastructure providers it depends on develop competing capabilities. High market share alone does not guarantee a durable moat if partners can bypass the intermediary.

India's Time Economy Is Getting Bigger.

Ten years ago, Indians mostly spent money on products. Today, they're increasingly spending to save time. Food delivery instead of cooking. Online investing instead of visiting a branch. Air travel instead of trains for business trips. Premium diagnostics with home sample collection instead of waiting at hospitals. This shift is creating opportunities for businesses that monetize convenience rather than consumption.

Owning the product is good.

Owning the customer relationship is even better. Products can be replaced. Relationships are much harder to replace. That's why companies like

PRUDENT
,
360ONE
,
INDIAMART
,
ETHOSLTD
and
DREAMFOLKS
are interesting to study. Their long-term value comes from staying connected to the customer through multiple transactions, not just one. A customer who trusts you once may buy again. A customer who depends on you can keep compounding your business for years. Sometimes, the strongest moat isn't what a company sells. It's who the customer calls first.

Markets Often Price Growth. They Rarely Price Patience.

Some businesses don't need to grow every quarter to create wealth. They simply need the industry to mature. Take premium consumption. Ten years ago, owning a premium watch, travelling abroad or investing through a wealth manager wasn't common for most Indians. Today, those behaviours are becoming mainstream. Companies like

ETHOSLTD
s,
DREAMFOLKS
,
360ONE
,
PRUDENT
, and
INDHOTEL
aren't just riding a cycle. They're riding a lifestyle shift. The biggest investment opportunities often come from changes in behaviour, not changes in GDP.
